Newbie: how-to make profile picture a required field at signup

Hi, I’m new to WordPress and Buddypress. I’d like to make the profile picture (avatar) a required part of login. Is there a good plugin or theme to address this? Otherwise, do I need to edit the code, and if so, what file? Also, how can I change the dimensions of the profile picture? I’d like it to be a portrait rather than square. Thanks,
